Diagnose the Stage Before You Copy the Playbook

A fix built for one stage often makes the wrong stage worse.

Founders read a lot of advice about scaling. Hire senior people. Install an operating system. Build process. Stay scrappy. Move fast. Slow down. Most of it is good advice, for a company at a particular stage. Applied at the wrong stage, it does damage.

Companies behave like living things

Dr. Ichak Adizes spent decades showing that organizations move through a predictable lifecycle, with predictable problems at each stage. His model, laid out in Corporate Lifecycles and Managing Corporate Lifecycles, runs from Courtship through Infancy, Go-Go, Adolescence and Prime, and then into the stages of decline.

The key insight isn't the names. It's that a problem that's normal at one stage is a warning sign at another, and the right fix depends on where you actually are.

The same symptom, different stages

Take "the founder is involved in everything."

Same symptom. Three different prescriptions. Apply the Adolescence fix in Infancy and you bury a young company in process. Apply the Infancy approach in Adolescence and you stay stuck with a founder bottleneck that caps growth.

Why companies misdiagnose themselves

Most founders think they're further along than they are, because revenue is the main signal they watch. But stage isn't about revenue. It's about how decisions get made, whether the company can say no, and whether it can run without the founder in every room. A company can have strong revenue and still behave like a Go-Go company, chasing everything and finishing little.

What to do this week

  1. Ask your leadership team, separately, what stage they think the company is in. Compare answers.
  2. List your three biggest current problems and ask whether each is normal for your stage or a warning sign.
  3. Look at the last major fix you tried. Was it built for your stage, or one you aspire to?
  4. Name the one transition you need to make next, and what it requires from you personally.
